B2B sales consulting

Sales consulting for B2B companies

At DEALMAKERS, sales consulting means this: when meetings, proposals and closed deals are not developing in a way anyone can explain, a sales audit finds the point where things get stuck – target clients, timing, how conversations are run, follow-up or sales management. You do not get a study, but a priority list with a first test and a review date.

You are advised personally by Florian Weippert – if you wish, our team also picks up the phone in the first few weeks and works through the new order with you.

Roles and projects of our founder

Companies our founder worked for in sales or looked after in projects – partly as an employee, partly as a service provider.

The right measure

When sales consulting really helps – and when it does not

Sales consulting helps when a team is working but does not know at which point in the process money is being left on the table. Perhaps too many unsuitable companies are being approached. Perhaps the conversations are decent, but there is no clear next step. Perhaps the CRM delivers figures from which nobody can derive a decision. Then you first need to look at the cause, not jump straight to a new method.

If, on the other hand, you lack capacity or a specific conversation skill, consulting is the wrong first answer. A serious sales consultant separates these cases instead of selling everything as a consulting project.

We only recommend approaches we would stand behind ourselves on the phone. Anyone who is to judge why a managing director turns down a meeting must have had these conversations themselves – and that is exactly what we do every day, for other clients too.

Review checklist

The five levers we review

These five points decide whether activity turns into revenue. We check each one separately and tell you which one is costing you the most money. The common thread is the reason to call: why this particular company, and why now? More on this under Signal Based Selling.

1

Defining target clients

We review industries, roles, exclusion criteria and the economic trigger. An ideal customer profile without clear exclusions is just a long list. What matters is whether the benefit of the offer actually reaches the department you are approaching.

2

Reason to call and timing

For every contact the question is: is there a reason why right now? This is where we bring our AI. It continuously monitors job ads, company news and the commercial register, recognises more than 40 kinds of signs of need and shows which of your target companies have something going on right now.

3

Running the conversation

We listen to the opening, the questions, objection handling and the next arrangement. “Just send me something” is not progress if it is not clear who is checking what by when. A well-run conversation creates a solid next step.

4

Follow-up process

We review the timing, channel, reason and ownership of every follow-up activity. Following up without new information comes across as random. Following up with reference to an agreement or a fresh event has a reason the other side can understand.

5

Sales management and metrics

We separate activity from impact. Lots of calls do not help if they land in the wrong segments. Leadership needs a view of stages, timings, reasons for loss and the quality of the next steps.

Know a lot, say little of it: one clear reference in the first sentence.

Examples: how the AI spots a current need

The following table is an example set, not a complete list. For each project we put together a set of its own – with the reasons to call that actually mean something in your market.

Example set: sign of need, what it usually means and a rough time frame – experience from projects, not a promise.
What the AI spotsWhat it usually meansTypical time window
First sales jobs in a new countryEntering the market needs a reliable approach.2–8 weeks
New head of sales publicly announcedTargets, roles and reporting routines are being reset.first months
Several Sales Development jobsThe pipeline is to be built up or accelerated.2–8 weeks
New product line being launchedMessaging and target group need sharpening.1–3 months
New site or new branchTerritories, responsibilities and first clients are being planned.1–4 months
Annual accounts showing growthStructures may be lagging behind the pace.3–9 months

Public tender related to salesA specific need comes with a deadline.until the deadline
Merger or investment announcedSales teams and target client lists have to be brought together.3–9 months
New pricing or package page publishedArguments and the proposal process are being adjusted.1–3 months

On top of this there are often signs that only count in one market: an expiring framework agreement, a lost certification, a change in standards or the end of a subsidy. They are derived from the client’s market, not from a rigid catalogue.

This is what a list without a reason to call sounds like

Call without a reason

  1. Us“Good morning, I’m calling about sales. Would that be of interest to you?”
  2. Prospect“Just send me something.”

  1. Us“You have announced the opening of your site in Graz. Is winning new B2B clients there already firmly in your team’s hands?”
  2. Prospect“Partly. At the moment it runs on the side.”
  3. Us“Who decides how the first conversations in that market are set up?”
  4. Prospect“I discuss that with our head of sales.”

Process

The sales audit in three phases

An audit does not start with a workshop. First we look at documents, CRM views, open opportunities and existing call guides. Then we talk to the people who lead and sell. The length of each session is agreed with you in advance; the results meeting follows as soon as observations and data have been brought together.

The sales audit in three phases: preparation, review, result. We put your figures next to the conversations that produce them.
  1. Phase 1: Preparation

You give us access to the relevant views and documents. We ask about target segments, roles, the offer, open opportunities, previous measures and the agreed sales rules. Missing data is already a finding, but no reason to stop the review.

  2. Phase 2: Review

We read samples from the pipeline, listen to calls where needed or analyse call notes, and hold short interviews. In doing so we look for the difference between the intended process and the way things actually run. Especially with the reason to call, handovers and follow-up, the gap often lies in the detail. Between the phases, first findings are discussed straight away, not saved up.

  3. Phase 3: Result

You do not receive a general mission statement, but a prioritised working basis. We discuss what gets tested immediately, what leadership has to decide and what follows later. Every recommendation gets an owner, a review date and a sign that shows it is working.

Sales management

The metrics we collect

A metric is useful when it triggers a decision.

That is why we do not compare your sales with blanket industry rates. The benchmark is, first of all, your own carefully established baseline, broken down by segment, source and owner. Warning signs show where a value stands without explanation or context. How to calculate these and other values, and who in the team owns which of them, is explained in our German guide KPIs im Vertrieb.

Examples of metrics we collect – which of them really say something about your sales depends on your starting point, not on this list.

This is what you have in hand at the end: a priority list, a section on how to approach your target clients, and appendices on metrics and follow-up.
  1. The priority list

The results document is a working document, not a presentation that ends up in a drawer. It summarises the starting point, the breaks we observed and the priorities. For each item it states: observation, affected process stage, recommended change, responsible role, first test and review date. That way, a recommendation cannot be brushed aside with a vague “we’ll take that on board”.

  2. The section on outreach

A separate section documents the outreach: target segment, suitable roles, public reasons to call, approved opening lines and the question “Is there a reason to call each contact right now?” If this line stays empty, the contact does not belong on today’s call list.

  3. What else is included

On top of that come a metrics view, a list of missing CRM fields or views, a follow-up sequence and an action plan for the implementation.

Then daily practice counts

Implementation: consulting alone changes nothing

A report does not improve your pipeline.

Impact only comes once the team uses the new order, opens conversations differently and leadership looks at the right metrics.

Before and after in a pipeline BEFORE Target clients Conversations Next steps Meetings AFTER THE TEST Target clients Conversations Next steps Meetings = level before ILLUSTRATIVE EXAMPLEWhat counts are documented next steps, not longer lists.
The same target group can produce more usable pipeline when the reason to call, the conversation and the follow-up are properly connected.

If you wish, we support the implementation with short working routines: reviewing priorities, discussing call excerpts, checking follow-up cases and holding the metrics up against the starting point. Recommendations may be adjusted if practice shows something different. If capacity is lacking for the long term, we also take on the prospecting ourselves, for example as your cold outreach agency; what that costs is shown under costs and models for sales outsourcing.

Already have a CRM or a customer list? It stays as it is: with the AI of PrioX, the AI agency for the entire sales process that DEALMAKERS founder Florian Weippert co-founded, we add which of your companies have something going on right now.

Types of consulting

Management consulting for sales: concept or implementation

Anyone looking for management consulting for sales is almost always looking for one of two things: a clean analysis – or someone who then also applies that analysis. Classic consulting firms are built for the first, and they are good at it. The second then gets stuck in-house, usually with exactly the people whose workload was the reason for the project.

QuestionClassic management consultancySales consulting that sells alongside you
Who runs the project?Experienced consultants plus analysts, across industries, often with an external methods toolkitPeople with their own B2B prospecting experience who hold the conversations themselves
What is on the table at the end?Analysis, target state and action planThe same plan – plus the first weeks of implementation with real target clients
Who talks to the market afterwards?Your team, after a training sessionWe do, together with your team, until the approach works without us
How is success measured?By how far the agreed measures have been implementedConversations with a reason to call, meetings booked, documented next steps
How does it start?A project over several months, with the scope defined in advanceA clearly scoped sales audit, after which you decide on the implementation
Concept plus implementation The same plan First weekswith realtarget clients Then: us, together with your team.
Concept Analysis, target state, plan Implementationremains open Then: your team, after a training session.
On the left, consulting ends with the action plan. On the right, the first weeks of implementation with real target clients are part of it – this is how we work. Drag the slider to compare.

This distinction is not meant to belittle anyone: if the question is bigger than sales, a classic management consultancy is the better choice, and we say so in the first call.

Engagement

Costs and models

Sales consulting can be commissioned in three ways. An audit package fits when the question, the area and the result are clearly defined. The service then covers preparation, review, results document and presentation. For workshops, call analysis or work with a management level, a day-rate model makes sense, because the number of people involved and sessions determines the effort.

The third option is supported implementation. It combines consulting with fixed review points so that new rules do not disappear after two weeks. Specific amounts depend on access to data, the scope of the conversations and the level of support you want, and are agreed transparently before the start.

Your consultant

Florian Weippert

Florian Weippert has been selling in B2B for around 20 years, has run his own software company and has worked his way from Sales Manager through Head of Sales to Director Sales & Business Development. That is why he knows sales from every side: selling himself, leading teams, owning strategy. He has closed deals with small and medium-sized companies just as with large corporations, mid-sized companies with more than EUR 1 billion in revenue and world-leading, well-known consumer brands.

He helped build an inside sales academy and has held more than 300 coaching sessions with salespeople. With his MSc in Business Management earned in Oxford, completed among the top 5 % of his year, he looks not only at conversations but also at figures, processes and organisation. In 2025 he added the master’s degree “Business with AI” – which is why the question of where AI really saves your sales team time is part of every consulting project.

Frequently asked questions

Questions about sales consulting

What does a sales consultant actually do?

A sales consultant examines where revenue is lost in the process: target clients, the reason to call when reaching out, how conversations are run, follow-up and metrics. At DEALMAKERS this work does not stop at slides. The consulting is done by people who do B2B prospecting themselves. That is why recommendations are worded so that a team can test them on the next working day.

What does sales consulting cost?

The costs depend on the scope, the people involved and the level of support you want. A clearly defined audit is agreed as a package; workshops and implementation support follow a day-rate model. What matters is not the number of slides, but whether conversations, CRM data and leadership are actually included. Before the start, we agree which results you will receive.

How long does a sales audit take?

A compact audit is divided into preparation, review and a results meeting. Preparation usually takes a few working days for data, documents and appointments. The actual review and analysis follow shortly afterwards; the exact schedule depends on the number of conversations and how accessible the data is. The first corrections you can act on do not wait for a final report.

How does sales consulting differ from sales training?

Consulting first clarifies what the problem is and changes the target state, the process and sales management. Training practises a specific skill, such as opening a conversation, needs analysis or handling objections. If the list is random or nobody follows up properly, training alone is not enough. If process and prioritisation are right but conversations break off, B2B sales training is often the more suitable measure.

Do we need consulting or simply more salespeople?

If you simply lack time for research, outreach and follow-up, you need capacity. Then sales outsourcing makes more sense than an analysis. If the existing team lacks the skill for certain conversation situations, training helps. Consulting is the right fit when it is unclear why the pipeline is stalling or why an existing approach is not producing reliable results.

Which metrics should every B2B sales team measure?

At a minimum, new target clients, contacts reached, qualified conversations, agreed next steps, meetings, proposals and orders won should be visible. Just as important are the times between the steps and the reason for lost opportunities. The metrics must be readable by segment and source; an overall figure often hides where the process actually breaks.

Do you work with our CRM?

Yes, as long as the CRM makes the necessary data accessible. We do not check whether a particular system sounds modern, but whether target clients, contacts, activities, next steps and reasons for loss are recorded in a way that can be followed. Your existing system stays in place. If fields or views are missing, we describe specifically what should be added and why.

What happens if the team does not get on board?

Then it is raised early, not hidden in the final report. We clarify whether the problem lies in a lack of time, unclear responsibility, missing skills or a requirement that makes no sense to the team. The implementation is broken down into small steps that can be checked. If leadership does not stay on it, no consulting can create a lasting effect; that is part of an honest assessment too.

From what company size is it worthwhile?

Our sales consulting is designed for companies with a sales team of three or more people. Then there is enough recurring sales work to improve a process, and the effect is spread across several people. For smaller teams, B2B sales training or telephone training (from two people) is usually the more economical way in; founders who sell themselves are best off taking part together with their team. For solo sellers we first recommend our guides (in German), and if the business model is still open, the offer and the market need to be clarified first.

How do we measure whether the consulting has worked?

Before the implementation, we record the starting point: process times, conversation quality, handovers and the metrics per stage. After that, we check at an agreed rhythm whether the new rules are actually being used and whether the selected values are changing. A single won opportunity proves little; a clean, repeatable process shows the effect.

Can you also implement the recommendations yourselves?

Yes. We can support the implementation with your team, join conversations, test follow-up sequences and adjust sales management. If, on the other hand, you lack prospecting capacity for the long term, we take on that work as part of sales outsourcing. That is the difference from pure consulting: we do not recommend any measure that we would not stand behind ourselves in sales.

Do you also review existing lead scoring?

Yes. Your CRM stays as it is. We add which companies have something going on right now and check the most important hits by hand. That way, your team can also assess companies that are not yet in the CRM, without giving up the way it works today.

What is the difference between management consulting for sales and sales consulting?

The difference is not in the name, but in who talks to the market after the analysis. A classic management consultancy delivers analysis, target state and action plan and hands the implementation over to your team. With us, the same people who write the plan also run the first weeks themselves – with real target clients and a real reason to call. That shows straight away whether a recommendation holds up day to day or only works on paper.

When is a classic management consultancy the better choice?

Whenever the question is bigger than sales: pricing and portfolio logic, a reorganisation across several departments, succession, acquisitions or the spin-off of parts of the business. That calls for a breadth and experience we do not claim to have. We say so in the first call and do not turn it into a sales project.

30 minutes are enough to pin down the bottleneck.

Call us, write to us or pick a slot directly. We will also tell you if consulting is not the right next step.
